* docs(skills): make captions non-optional in changelog-video

The Jul 13-20 build shipped without captions because the pipeline had two soft
failure modes:

- Empty vo-words.json from the TTS provider was silently accepted, so
  align-captions.mjs had nothing to align. captions.json was never produced.
- Step 5 tolerated the master-skeleton's LINES array staying empty. The build
  lint-checked and validated clean, but the caption rail rendered no text.

This adds three hard gates on top of the existing scaffold:

- Step 4 adds a whisper forced-alignment fallback so a missing TTS timestamp
  payload no longer breaks the caption pipeline. Whisper only supplies timings;
  captions still use the DISPLAY layer from script-tokens.json.
- Step 5 flags an empty LINES array as a shipped bug and shows the exact
  IIFE-input shape it expects.
- Step 6 adds gate 5: sample 3-4 frames across the VO window and confirm visible
  caption text on each. If any spoken window renders no caption, the build is
  red.

Anti-patterns table gets two rows covering the empty-LINES and
missing-word-timings failure modes. .claude and .agents mirrors stay
byte-identical.

Follow-up to #2669 (pre-build gate); paired with the v5 rebuild that
retrofitted captions onto the shipped Jul 13-20 video.

* docs(skills): bump changelog caption size to 32px for phone-screen legibility

25px reads too small at 1080² when the video is viewed on a phone without
zoom. Bumped to 32px (font-size 25→32, top 1002→990, height 40→52, alpha
.92→.94) so captions carry across small-screen playback. Change is CSS-only
on the master-skeleton; existing per-scene chrome and layouts are untouched.

Retrofitted the Jul 13-20 v6 build with the same values (identical CSS
block) so the shipped video and the future default match. .claude and
.agents mirrors stay byte-identical.

Miga caught: the master-skeleton bump to top: 990 / 32px / height: 52 was

clarifies build-spec.md's caption-rail line to point at SKILL.md step 5 as
the source of the LINES-populated requirement.

guidance from ~80px to ~100px to reflect the slightly taller caption rail.

Full-directory sweep confirms zero remaining occurrences of 1002 or 25px
across .claude/ and .agents/ skill mirrors.

Xuanru Li e786b78b33 feat(producer): renderStretch to re-time short compositions across longer scenes (#2676)

## Problem

For a `fit_to_scene` B-roll where the composition's intrinsic timeline (e.g. `data-duration=1.0s` → 30 frames) is shorter than the scene it fills (e.g. 4.8s narration), the producer renders only the intrinsic 30 frames and the downstream compositor frame-holds/PTS-stretches that fixed clip to the scene length. Spreading 30 unique frames over 4.8s starves motion to ~6 effective fps → a visibly choppy result. Root cause: the producer welds one `composition.duration` to both the frame count and the 1:1 seek mapping, with no notion of a target output length.

## Fix

Add optional `renderStretch: number` (default `1.0` = no-op), `renderStretch = intrinsic / target`:

- **Frame count** comes from the target: `outputDuration = intrinsic / renderStretch`, `totalFrames = outputDuration × fps` (`probeStage.ts`). `composition.duration` stays intrinsic (drives video/audio windows).
- **Per-frame seek** is scaled: `time = (frameIndex / fps) × renderStretch`, so the N output frames map across `[0, intrinsic]` — a fresh frame per output frame.

All seek sites go through a single shared `outputFrameToTimelineSeconds(frameIndex, fps, renderStretch)` helper (`core.types.ts`), consumed by every capture path so none can silently diverge:
- parallel (`parallelCoordinator.ts`), `sdr_streaming` (`captureStreamingStage.ts` ×3), `sdr_disk` (`captureStage.ts`), HDR loops.
- DrawElement + static self-verify (`frameCapture.ts`) — ground-truth seek uses the same mapping, so PSNR compares like-for-like (no spurious verification failure on stretched comps).
- Distributed path: `renderStretch` threaded through `DistributedRenderConfig` → chunk workers, and **folded into the plan hash only when `!= 1`** so a pre-stretch cached plan is never reused.

With `renderStretch = 1` (or omitted → `?? 1`): every seek is `×1.0` (IEEE-754 identity), frame counts unchanged, and the plan hash is byte-identical — a provable no-op. `player.ts` absolute-seek is untouched.

## Verify

- typecheck (core + engine + producer): pass. lint/format/fallow/commitlint: pass. `planHash` + `renderRequest` unit suites: pass.
- Adversarial self-review found + fixed three capture-path gaps (streaming, self-verify, distributed) before this revision.
- **Not yet runtime-verified** on a real render — needs a fit_to_scene render at `renderStretch < 1` confirming N distinct frames over the target length (draft until then).

Paired with experiment-framework#42766, which computes and forwards `renderStretch = hf intrinsic / scene duration`.

* fix(studio): play preview audio at speeds above 1x

The player force-muted preview audio whenever playback rate exceeded 1x
and disabled the mute button (and the M shortcut) in that state. Users
changing speed to 2x heard nothing, and clicking unmute did nothing.

Media elements play audio fine at any rate (pitch preserved by default),
so remove the special case: audio now follows only the user's mute
toggle at every speed. Drops the shouldMutePreviewAudio helper and the
audioAutoMuted UI/keyboard gating that existed solely for it.

* test(studio): update seek audio test for unmuted-above-1x behavior

useTimelinePlayer.seek.test.ts still asserted the old force-mute: at 2x
with the user unmuted it expected a set-muted{muted:true} message. With
audio now following only the user's toggle, the preview receives
set-muted{muted:false}. Update the assertion and title to match.

kept 1:1 with blueprints-index role declarations, which the c2v mining pass

lines + pattern): 13 for the 7 new blueprints, 12 for role widenings on 7
existing ones (cursor-ui-demo, dataviz-countup, titlecard-reveal, et al.),
and states the 1:1 sync contract in the bank's intro.

* docs(skills): cover constellation-hub scatter-drift variant in the script bank

Review follow-up on #2680: the SOCIAL_PROOF constellation-hub entry
patterned only the orbit shape; the c2v pass added a scatter-drift
end-card variant with the opposite geometry (no hub, no ring). Adds an
example line and extends the pattern so a scatter-drift beat's VO isn't
steered toward the orbit shape.

Via 78ab9bc889 fix(skills): anonymize CLI feedback repro guidance
The reproduction packet template in hyperframes-cli previously said
"Include the rerunnable command and working directory" and shipped a
`REPRO COMMAND: cd <project path> && ...` skeleton. Agents faithfully
followed both, so user home-directory prefixes (`/home/<user>/projects/...`,
`/Users/<user>/Documents/...`) have been landing verbatim in the public
CLI feedback channel — leaking user + machine identity that maintainers
don't need to reproduce a bug.

Fix, docs-only:

- SKILL.md: change "rerunnable command and working directory" to
  "rerunnable command (relative to the project directory)" plus an
  explicit note that feedback is public and absolute paths must not be
  pasted. Add a matching redaction rule for EXACT ERROR stack traces
  (keep basename+line, drop leading directory).
- references/preview-render.md: replace the `cd <project path>` skeleton
  with a bare `<HF_*/PRODUCER_* env> npx hyperframes <exact command>`
  template + inline comment reminding to run from the project directory
  without pasting absolute paths. Rewrite the "Preserve paths / redact
  secrets" line to lead with the anonymization rule and give concrete
  before/after examples (`./renders/out.mp4` vs
  `/Users/<user>/Documents/…/out.mp4`).

The COMPOSITION_STRUCTURE block was already privacy-preserving (counts
+ presence flags only, "no file paths, no src URLs, no user text") — no
change needed there.

skills-manifest.json regenerated for the hyperframes-cli hash.

Adds an explicit Step 0 above the pipeline that spells out the concrete file
copies (fonts, bgm, ffmpeg-encoded bg-pattern, master-skeleton.html) before
any composition HTML is written. Extends the anti-patterns table with the
three failure modes James caught on the Jul 13-20 weekly run: starting from
a prior video's index.html, hand-crafting @font-face / WebGL shader / custom
BGM, and shipping without a CloudFront invalidation after the S3 replace.

Why: the previous SKILL.md said "follow references/build-spec.md exactly" in
step 5, but that lets an agent read the build-spec after already writing
composition HTML on the wrong scaffold. Ships of the Jul 13-20 video went
through three off-brand iterations before I finally started from
master-skeleton.html (Jake called v3 "trash" — the skill's assets, fonts,
and scaffold ARE the brand, not the SKILL.md prompt on its own).

The three added anti-patterns are the concrete traps: agents will keep
starting from prior-project templates unless the skill explicitly bans it.

Mirrors to .agents/skills/ (Codex CLI) and .claude/skills/ (Claude Code)
byte-identical, per the skill-mirror gate.

Somansh Reddy 911b332bb2 docs(guides): publish the Send-to guide in nav + llms.txt so agents can discover it (#2667)
The Claude Design Send-to guide rendered at its URL but was an orphan — absent from the
docs nav and llms.txt, so it never surfaced as a fetchable search RESULT (only as body
text in another page's excerpt, which Claude Design's web_fetch rejects). Add it to the
Guides nav (→ llms.txt index) next to claude-design, and give it frontmatter title +
description for a clean entry. This makes the full guide discoverable + fetchable via
search, the reliable path since a URL named only in a tool description is not fetchable.

* feat(skills): storyboard duration becomes an advisory expectation

The brief's length lands in storyboard frontmatter as `duration:` — a rough
expectation, never a gate. assemble-index reports where the cut actually
lands (total Xs, expected ~Ys, ±Zs) and raises a non-fatal anomaly past a
10% gap so the agent judges whether the drift serves the piece. Never
exits non-zero for it.

* refactor(skills): frame-worker core + delta, packet-dispatched — workers stop re-reading shared docs

The three narrative frame workers (product-launch 17.7KB / faceless-explainer
17KB / pr-to-video 21.3KB) were near-verbatim clones already drifting apart.
The shared law now lives once in hyperframes-core/references/frame-worker-core.md;
each workflow's sub-agents/frame-worker.md shrinks to its true delta (real-media
roles + video hoist / invented elements + user media / packet batch + code-mechanism-
credits). music-to-video keeps its own model, untouched.

Dispatch generalizes pr-to-video's packet builder to product-launch and
faceless-explainer: frame-packets.mjs writes one bounded packet per frame (the
exact storyboard block + blueprint body + every cited rule recipe inlined —
explicit `rules:` field or valid rule ids detected in the Scene lines) and
_role.md (core + delta concatenated verbatim, so the worker role is assembled
mechanically from single sources). Workers read only their packet + frame.md —
never STORYBOARD.md, the skill docs, or hyperframes-core.

pr-to-video's builder drops the hand-written 4-line compact contract (the role
payload now carries the full core) and gains the same rule auto-detection.
Tests: 2 new vendored suites + a _role.md guardrail; 138 pass, lint:skills green.

* feat(skills): duration advisory for faceless-explainer + pr-to-video

Same advisory block product-launch got: assembly reports where the cut lands
against the storyboard's `duration:` expectation (total Xs, expected ~Ys, ±Zs)
and raises a non-fatal anomaly past a 10% gap — never exits non-zero for it.
Step 3 gains the one-line write instruction. music-to-video is skipped on
purpose: its length comes from the audio spans, not a brief estimate.

Also: subagent-dispatch.md's DISPATCH contract named agents/<role>.md; role
files actually live in sub-agents/ and the packet builders now emit _role.md —
the wording follows the reality.

* fix(skills): script main-guard survives symlinked invocation paths

pathToFileURL(process.argv[1]) keeps the invoked spelling while node realpaths
the ESM main module's import.meta.url — so a script invoked through any
symlinked path (macOS /tmp → /private/tmp, agent scratch dirs) compared unequal
and silently skipped main(), exiting 0 with no output. Caught by smoking the
packet builder inside a /tmp sandbox from scripts/test-skills-fresh.sh.

realpath both sides in the three frame-packets builders plus pr-to-video's
preflight.mjs and project-dir.mjs (same latent guard).

* refactor(skills): media-use thin index + per-verb references

P9 from the athrix trace audit: media-use/SKILL.md (34.3KB) was read 4x per
run (137KB) for ~12KB of actually-consumed content. Split it remotion-style:

- SKILL.md becomes a 3.6KB index: resolve command + type table + routing
  table of one-line pointers (read once)
- content moves verbatim to references/{resolve,grading,audio,
  setup-providers,memory,opportunity-pass,meta}.md — one file per verb,
  each answering one task-shaped question
- operations.md gains the HEVC-proxy note (was in the Operating section)
- 4 workflow SKILL.md pointers follow Providers to setup-providers.md

Per-media-task read cost: index 3.6KB once + one topic file (<=8.8KB).
lint:skills 31 files green; coverage+resolve tests 14/14 (coverage.test.mjs
asserts entrypoints, not SKILL.md text - no test coupling).

* feat(skills): general-video scene dispatch via frame packets

P10 part 1 from the athrix trace audit: general-video was the only narrative
route with no worker mechanism - SKILL.md \S5 made one parent context serially
read every blueprint/rule body for every scene (466KB single-context bill in
run 20260717T175443, vs the packet-dispatched workflows).

- scripts/frame-packets.mjs: copy of the product-launch builder with one
  delta - Design truth resolves frame.md -> design.md -> DESIGN.md (\S6 order)
- sub-agents/frame-worker.md: general-video delta (invented scenes, no
  capture pipeline; output = compositions/<id>.html + <id>.motion.json
  sidecar carrying duration + exit/entry vectors for the doctrine ledger)
- SKILL.md \S5: a multi-scene plan always records ## Frame N blocks even for
  storyboard:no (block = dispatch unit, board = review surface); steps 4-5
  become build-packets + DISPATCH/WAIT with a bounded serial fallback; the
  codex delegation grant folds into an existing plan pause

Tests: frame-packets.test.mjs 4/4 (incl. design-truth resolution);
lint:skills 31 files green.

* refactor(skills): seam catalog split + packet seam-inlining

P10 part 2 from the athrix trace audit: cut-the-curve was a 18.8KB
7-technique catalog read twice per run for the ~2KB one seam consumes.

- cut-the-curve splits into seams/*.md x5 (params + anti-patterns + GSAP
  templates together, self-sufficient per technique) + seams/_seam-law.md
  (the fixed ~1KB cross-variant law excerpt); SKILL.md becomes the catalog
  index; examples/gsap-implementation.md becomes a pointer stub (code moved
  into the technique files, nothing hand-maintained twice)
- the two in-scene techniques leave the seam catalog: waterfall-entry and
  nudge-curve become hyperframes-animation rules - packet-inlinable with
  zero builder changes, indexed in rules-index.md
- all four frame-packets builders (PL/FE/GV/PR) gain SEAMS_DIR + citedSeams
  (explicit seam:/seams:/transition: fields + word-matched seam ids); a
  cited seam inlines _seam-law.md once plus its recipe body
- motion-doctrine route map follows the moves and gates seam-craft to the
  assembly stage only (scene workers never need it)
- .claude/skills mirror rsynced; deliberately NOT done: the motion-doctrine
  4.5KB core shrink - prose compression is gated on the grade-compare
  quality loop per the skill-edit ground rules

Tests: 54/54 across the four builders (incl. new seam-inlining case,
which also exercises the repo-layout .agents/skills fallback path);
lint:skills 31 files green.

* refactor(skills): route-once routing layer

P4' from the athrix trace audit: the routing layer (SKILL.md 24.4KB +

(openai/codex#21292) and agents burn cycles re-diagnosing it as a missing or
broken browser. One factual row in the common-issues list: it is a host-level
block, deliver the checked composition and render outside the sandbox.

* fix(skills): cli pin probe covers every resumed project

The P4' move of the pin-upgrade ritual to references/maintenance.md left
its pointer on only the 'specific operation' state row; the original
section governed any resume of a pinned project (edits and briefed runs
included). One sentence after the state table restores full coverage.

* fix(skills): fold the cli pin ritual back into the entry skill

Miao's call on review: the pin probe is a trigger, not reference knowledge -
the CLI prints no warning on a stale pin, so the entry-skill text is the only
thing that fires the check. Behind a pointer it silently stops happening, and

\S6-7. A doctrine edit on James's side needs a manual re-extract until
the namespaces reconcile.

Via ac9f463108 fix(lint): recognize compiler-derived data-end as legitimate
`bundleToSingleHtml` compiles `data-duration` into `data-end` (in
`compileTimingAttrs`), then calls `validateHyperframeHtmlContract` against
the compiled HTML. The linter's `deprecated_data_end` rule fired on the
compiler's own consistent output — `<audio data-start="0" data-duration="18"
data-end="18">` — because `diagnoseDerivedEnd` unconditionally emitted a
`deprecated-end` diagnostic whenever both attributes were present, ignoring
whether the derived value matched.

Reporters routed this as "raw-source lint passes with 0 errors and 0
warnings, but `check --strict` still logs StaticGuard noise about
data-end without data-duration." Field cluster: cli-feedback crons 61-68,
n=25+ across darwin/arm64, darwin/x64, linux/x64, win32/x64, and versions
0.7.56 through 0.7.64. L3 reporter cite (ts=1784519869): "bundleToSingleHtml
compiles data-duration into data-end, then validates the compiled HTML and
reports its own generated data-end as deprecated."

Fix: `diagnoseDerivedEnd` now stays silent when the paired `data-end`
matches `data-start + data-duration` (within a 1ns epsilon to absorb
IEEE-754 residuals like `0.1 + 0.2 = 0.30000000000000004`). Truly-legacy
authoring shapes — `data-end` alone with no `data-duration`, or a
`data-end` that disagrees with `data-duration` — still fire
`deprecated_data_end`, with a refined message that names the drift on the
conflicting variant.

Facets covered: (a) validator treats compiler-derived `data-end` as legal
when paired with `data-duration`, and (e) recognizes the compile-time
rewrite site (`bundleToSingleHtml` → `compileHtml` → `compileTimingAttrs`).
Facets (b) stderr gating, (c) terminal JSON verdict, and (d) audio-not-
dropped are unblocked transitively — StaticGuard's `console.warn` is
already gated on `!isValid` and never drops audio; the check command
already emits JSON on every terminal path; so once the false-positive
diagnostic stops firing on compiler output, the noisy stderr line and the
misleading "check appears to fail" reporter framing both go away without
further wiring.

Miguel Ángel d21883fe05 fix: recursive sub-composition inlining for depth-3+ nesting (#2660)
* fix(core): discover sub-composition hosts to a fixed point during inlining

inlineSubCompositions collected [data-composition-src] hosts from the
document once, before inlining began, then processed that fixed list in
a single flat loop. A host's inlined content could introduce new hosts
of its own (a sub-composition nesting another sub-composition), and
those were never discovered: two-level nesting worked because the
second level's host already existed in the root document, but any
third level's host only appeared inside content the single pass had
already finished walking, so its content silently never rendered.

Host discovery now runs as a work queue: after a host is inlined, the
newly inserted subtree is re-scanned for further hosts, which are
enqueued with their ancestry chain. A host whose source already appears
in its own ancestry is a circular reference and is reported through the
existing onMissingComposition channel instead of being inlined; a depth
ceiling backstops any gap in that check. Existing single- and two-level
fixtures are unaffected.

* fix(producer): assign runtime composition ids to hosts discovered mid-inline

The producer's per-instance runtime id assignment (assignBundledRuntimeCompositionIds)
ran once over the root document's initial hosts, before inlining. With
host discovery now iterating to a fixed point (previous commit), hosts
revealed inside an already-inlined sub-composition were never in that
pre-pass, so the identity map returned undefined for them: two sibling
instances of the same sub-composition, discovered mid-traversal, both
fell back to their shared authored id and clobbered each other's
variablesByComp entry.

hostIdentityMap is now a lazy map: a pre-pass cache hit returns
unchanged, a miss reads the host's authored data-composition-id,
allocates a collision-checked runtime id by scanning the live document,
writes it back, and caches it. No change to the shared inliner's call
signature. Existing single-instance and root-level reusable-template
cases (#2064) are unaffected.

* test(producer): add depth-3 nested sub-composition regression fixture

Adds a minimal three-level chain (root -> level-2 -> level-3) where the
deepest level renders a distinguishing full-frame marker, following the
existing sub-comp-* fixture pattern. Confirmed against the pre-fix
commit (735128a61) in a separate scratch checkout that the fixture fails
without the previous two commits (level-3's marker absent, ~0.4B fewer
matching pixels than the golden expects) and passes with them.

The golden reference video was captured on the team's render host
(devbox) rather than locally, to avoid PSNR drift from font/GPU
differences against whatever renders the regression suite in CI. Local
render against that golden also passes (PSNR ~24.5dB throughout, 0
failed frames of 100 checkpoints), confirming cross-machine consistency
as well.
