The public repo carried maintainer process that is not contributor-facing
contract: perishable lane state, the release queue, the issue-triage
standard, dated audits and state matrices, per-release completion ledgers,
QA evidence, and design specs. All of it moves to the private
`codewhale-ops` repo, which already holds this class of document.
Moved: docs/ops/CURRENT.md, RELEASE_QUEUE.md, AGENT_READY_ISSUES.md,
MODEL_PROVIDER_AUDIT.md, CONSTITUTIONAL_KERNEL_AUDIT.md, the dated
TUI_DOG_008 state matrix, TUI_METAMORPHOSIS.md,
RECURSIVE_SELF_IMPROVEMENT.md, TTC_DESIGN.md, and the docs/releases/,
docs/evidence/, and docs/superpowers/ trees.
Two were moved and put back. `PREVIEW_REQUEST.md` is cited from
request_manifest.rs, client.rs, and engine/preview.rs, and
`RUNTIME_SIMPLIFICATION_DESIGN.md` is listed in
docs/public-surface-facts.json, which the web vocabulary tests pin. Those
are load-bearing references, not planning notes.
Every surviving link was repointed rather than left dangling: AGENTS.md,
crates/tui/AGENTS.md, CONTRIBUTING.md, docs/ISSUE_TRIAGE.md,
docs/CATALOG_REFRESH.md, docs/AGENT_RUNTIME.md. `npm run check:docs`
passes.
Also re-baselines the source-structure budget for the [Unreleased] work
merged this session (673375 -> 676325 aggregate, 17596 -> 17631 max
module, 175 -> 176 large modules) and declares plugins/agent_plugin.rs as
an allowed thousand-line module. Unrelated to the doc move; the gate simply
had not been re-run since Agent Plugins landed.
CONTRIBUTING.md gains a "Pre-push verification" section stating what is
actually enforced today, without assuming machinery that does not exist:
- the exact normal pre-push commands, matching the CI pull-request lane
(fmt --check, workspace clippy with the CI allow list under
-D warnings, workspace tests, all --locked);
- the stricter release clippy form (--all-targets --all-features), which
the release lane runs and the PR template asks for, with the reason it
matters (test/bench targets are otherwise unlinted until release);
- the slow / platform-bound isolation cases and how to treat them: the
Unix-only serialized qa_pty suite (one documented #[ignore] case;
rerun exact failing cases in isolation before calling a flake, with
run_verifiers_background_* as the one known parallelism flake), the
#[ignore]d 32-worker release_runtime_qa storm benchmark, and the
macOS-gated OCR (Vision/tesseract) and seatbelt sandbox paths;
- that git hooks are optional local automation the contributor adds
themselves — this repository installs no hooks and has no hook
installer; CI is the enforced gate;
- that a local hook must only verify and report: never push, tag,
publish, deploy, mutate credentials, or rewrite the working tree;
- how to bypass one's own hook for a knowingly documented reason
(git push --no-verify, stated in the PR) without ever reporting a
bypassed gate as a passing one;
- that release publication stays a separate owner-approved gate that no
green local run or hook authorizes.
The two older command blocks in CONTRIBUTING.md now point at the single
section instead of drifting, and the PR template checklist picks up
--locked plus a pointer to the exact allow-list gate so template,
CONTRIBUTING, and CI describe the same commands.
Integrate the underwater TUI, message-first Operate, Fleet and Workflow reliability, expanded model/provider catalog, exact custom-route restoration, docs-first site, localization, packaging, and release metadata for the v0.9.0 candidate.
Harden endpoint-bound credential provenance, approval and goal UX, Fleet attempt fencing and crash recovery, large-workspace mention discovery, Kimi budgeting, and release asset/version gates. Include the stopship Fleet and Workflow fixtures used by release dogfood.
Verified with workspace fmt/check/clippy/tests on Rust 1.88, release-script and npm suites, 18-crate publish dry run, production web build, Docker build check, secret scan, dependency audit, and protected-state hash validation.

Verified each path against the current tree. The crates/tui/src/lsp/ and crates/cli/src/update.rs references in the same block are already correct and were left unchanged.

A squash-merge rewrites the commit body, so it can drop the
`Harvested from PR #N by @author` line a harvest commit carries. When that
line never reaches `main`, both the machine-readable contributor credit and
the auto-close-harvested workflow silently fail - the exact credit-drop
class #3517 had to reconcile after the fact.
The credit gate (scripts/check-coauthor-trailers.py) runs on every PR and
push to main, but it can only validate a marker that survives; it cannot
detect one a squash already deleted. Merge method is the missing guardrail,
so document it in the two canonical places:
- AGENTS.md: extend the harvesting-credit rule.
- CONTRIBUTING.md: refine the "maintainers may squash or harvest" note.
Verified zero dependents: no workspace crate depends on codewhale-tui-core,
no `use codewhale_tui_core` exists outside the crate itself, and it is not in
default-members. The 470-line lib.rs carried #![allow(dead_code)] and served
only as an unfinished extraction/parity scaffold.
Removes the crate directory, the workspace `members` entry, the
release-crate publish line, the now-dangling "TUI snapshot parity" CI step
(the crate it tested no longer exists), and the doc/contribute-page mentions
of it. The historical note in docs/CHANGELOG_ARCHIVE.md is left intact as an
accurate record of when the crate was introduced.
Verified: cargo build --workspace, cargo build --release -p codewhale-cli -p
codewhale-tui, cargo fmt --all -- --check, and the remaining two parity
binaries (codewhale-protocol parity_protocol, codewhale-state parity_state)
all pass on the result. Cargo.lock diff is exactly the removed package block.
Encodes two process decisions from the 2026-06-09 triage:
- harvested PRs are closed with a comment naming the contributor, the
landed commits/PRs, and a tracking issue for any remainder (the #2634
pattern, now the template)
- documents codex/v0.9.0-stewardship's role so external contributors
base layered refactor series correctly (as #2888 already does)

Add AUTHOR_MAP plus a lightweight co-author trailer checker so harvested commits use numeric GitHub noreply identities, reject bot/tool trailers, and require machine-readable credit when a commit says it was harvested from a PR.
Also normalize the local unpushed v0.9 harvest range so existing contributor authors/trailers for HUQIANTAO, Implementist, jrcjrcc, xyuai, cyq1017, idling11, and shenjackyuanjie use GitHub-mappable identities before the branch is published.

When the user enters a model name like 'DeepSeek-V4-Flash', the
normalizer was lowercasing it to 'deepseek-v4-flash' via the
canonical_official_deepseek_model_id function. Now the normalizer
preserves the caller's casing when the input already matches a known
model id case-insensitively. Compact aliases like 'deepseek-v4pro'
are still rewritten to 'deepseek-v4-pro'.

Sweep brand mentions of `DeepSeek TUI` / `deepseek-tui` / bare
`deepseek` (the dispatcher binary) across all user-facing docs to
the new `codewhale` brand. The DeepSeek **provider** integration is
left untouched throughout: env vars (`DEEPSEEK_*`), model IDs
(`deepseek-v4-pro`, `deepseek-v4-flash`, `deepseek-chat`,
`deepseek-reasoner`), the `api.deepseek.com` host, the
`~/.deepseek/` config dir, and the `--provider deepseek` argument
value all keep the legacy spelling.
Anti-scope items deliberately left as the legacy `deepseek-tui`:
- Homebrew tap and formula (`Hmbown/homebrew-deepseek-tui`,
`brew install deepseek-tui`, `scoop install deepseek-tui`). The
tap rename ships separately.

The rebrand sweep was driven by a perl script with bulk patterns
(`deepseek-tui` -> `codewhale-tui`, `DeepSeek TUI` -> `codewhale`,
bare `deepseek` -> `codewhale` with provider/model/host/env-var/
config-path negative lookbehind/lookahead) followed by targeted
reverts for the anti-scope items above. Output was visually
reviewed file-by-file before committing.
Verified:
- `cargo check --workspace --all-targets --locked` — pass.
- `cargo test --workspace --all-features --locked` — pass (no
test source touched here; suite stayed green to confirm no
doc-from-string assertions broke).

Solves the long-standing hygiene problem where contributor PRs whose
code lands via maintainer cherry-pick stay open + CONFLICTING forever,
even though their fix is credited in the CHANGELOG. v0.8.29 alone left
~5 such PRs open (#1421, #1429, #1442, #1465 — verified separately).
New workflow `.github/workflows/auto-close-harvested.yml`:
* Triggers on push to main.
* For each commit in the push, scans the commit body for lines
matching `harvested from (PR )?#N` (case-insensitive).
* For each matched PR number, closes the PR with a templated
thank-you that links back to the merged commit, thanks the
contributor by handle, and points them at CONTRIBUTING for
landing future PRs via the faster direct-merge path.
* Idempotent — already-closed PRs are skipped with a log line,
not an error.
* Concurrency-guarded so two near-simultaneous main pushes can't
both try to close the same PR.
Two commit-message patterns are recognised:
* `Harvested from PR #1234 by @username` (preferred form, used
in the templates the maintainer paste-uses for harvests)
* `harvested from #1234` (case-insensitive
fallback for older / shorter forms)
The convention is documented in CONTRIBUTING.md, which also adds a
new "How Your Contribution Lands" section explaining the harvest
model upfront so contributors know what to expect — closing their
PR isn't rejection, and the credit lives in the commit message and
CHANGELOG.
Permissions on the workflow: `pull-requests: write` to close + comment,
`issues: write` for the comment (PR comments are issue comments under
the hood), `contents: read` for the checkout.
Merge the v0.8.6 feature batch and release hardening.\n\nIncludes the full #373-#380/#382-#402 milestone scope, version bump to 0.8.6, secure /share temp-file handling, Windows-safe self-update replacement, and CI portability fixes.\n\nRemote PR checks passed on the final head before merge.
- Move src/* into crates/tui/src/ to create a proper workspace structure
- Add .claude/ and .trimtab/ directories for Trimtab closed-loop workflow
- Add DEPENDENCY_GRAPH.md and update documentation
- Update Cargo.toml files to reflect new crate dependencies
- Update CI workflows and npm package scripts
- All tests pass, release build works
